Market Penetration
How effectively a hotel captures its share of available market demand.
Academic definition
Market penetration describes how effectively a hotel captures its share of the demand available in its market relative to its competitive set. It is the concept measured by the Market Penetration Index, which compares a hotel's occupancy to the set's, but the broader idea extends to rate and revenue penetration as well. Strong penetration indicates a hotel is drawing more than its proportional share of guests through advantages in product, location, distribution, brand, or pricing. Weak penetration signals the opposite and prompts diagnosis of where demand is being lost. Penetration analysis underlies competitive strategy: it separates a hotel's controllable performance from movements in the wider market, since a property can grow absolute occupancy while losing penetration if the market grows faster. As a share-based concept, penetration measures competitive capture of demand rather than the rate or profitability of the demand captured.
Worked example
A hotel grows its occupancy five points in a year but its MPI falls because the wider market grew faster — strong absolute volume, weaker penetration, and no read on whether the added rooms were profitable.
The ProfitPAR™ lens
Market penetration is usually framed as a contest for demand, and framed that way it quietly assumes all captured demand is worth capturing. It is not. The cheapest way to penetrate a market is to undercut it, and the cheapest demand to win is the demand your competitors declined because it loses money. High penetration bought through discounting and high-commission channels is penetration into a market's least profitable layer. ProfitPAR™ reframes the goal from capturing demand to capturing profit: the aim is not the largest slice of bookings but the largest slice of retained profit per room. Penetrate the profitable demand, and let a rival fight for the rest.
Penetrating a market by undercutting it is winning demand nobody wanted at a price nobody should accept.
