Revenue Management

Competitive Set (Compset)

The defined group of rival hotels a property benchmarks itself against.

Academic definition

A competitive set, or compset, is the defined group of hotels against which a property measures its performance. It is typically selected on shared characteristics such as location, segment, service level, price tier, facilities, and the demand each hotel competes for. The compset forms the denominator of the benchmarking indices — the Market Penetration Index, Average Rate Index, and Revenue Generation Index — so its composition directly shapes how a hotel's performance is judged. Defining a compset involves judgement: too generous a set flatters performance, while an overly tough set understates it. Compsets are usually agreed for third-party benchmarking reports, where participating hotels contribute anonymised data and receive aggregated results. Because aggregation protects confidentiality, individual competitor figures are not disclosed. A well-chosen compset reflects genuine competition for the same guests; a poorly chosen one produces indices that mislead rather than inform.

Worked example

A 50-room midscale business hotel near an airport picks four similar airport hotels of comparable size and rate as its compset; a luxury resort across town is excluded because it competes for entirely different guests.

The ProfitPAR™ lens

The compset is the mirror a hotel chooses, and most hotels choose a flattering one. The deeper trap is that the entire compset is usually benchmarked on revenue and occupancy, so a property tunes itself to beat rivals on metrics that ignore retained profit. You can win every index in your compset while the whole group races one another to the discounting floor, handing the same share of rate to the same OTAs. ProfitPAR™ does not abolish the compset — it changes what you benchmark within it. Compare yourself to peers on profit kept per available room, and the comparison finally rewards the behaviour an owner actually wants.

Choosing a compset that wins on revenue can mean choosing one that loses on profit together.

Measure what each room actually keeps.
